Why do most collections AI deployments fail to deliver results?

Because they automate the playbook the institution already had. AI is an engine; it amplifies whatever operating philosophy it is given.

The collections industry is adopting artificial intelligence faster than almost any other back-office function. 93% of collections companies now use or plan to use AI and machine learning, and 98% offer at least one self-service channel. The results have not followed. Only 6% of organizations report material earnings impact, and the share abandoning most of their AI initiatives leapt from 17% to 42% in a single year.

Productivity without profit is the signature of a tool being used on the wrong problem.

This paper argues the gap has a specific cause, and sets out three commitments for closing it: respect the line between deterministic and stochastic systems, hand the engine outcome objectives rather than deflection metrics, and treat rising data barriers as an advantage rather than an obstacle.

Every statistic is endnoted to Federal Reserve, bureau, analyst, or peer-reviewed research current through August 2026.
